Why Shade and Lot Matter More Than SKU
Two rolls carrying the same SKU can be commercially unusable together if they came from different dyeing lots, because the shade will not match across a garment, and that fact makes shade and lot more important than the SKU at a textile count. A buyer ordering a thousand metres needs a thousand metres in one shade lot, not a thousand metres of the same code. So a count that records the SKU and the quantity produces a number that is arithmetically correct and commercially meaningless, since it aggregates stock that cannot be sold as a single quantity. A generic counter reaches exactly that result, because the SKU is what is printed largest on the ticket. What has to be captured at the count is the lot or batch identifier, the shade reference, the width where it varies, and the roll number, so that the closing stock can be read as saleable quantities per lot rather than as a total nobody can fill an order from.
Shade Variation and Saleability
Two rolls carrying the same item code can be commercially incompatible, and that fact governs how textile stock has to be counted. Dye lot differences within one SKU arise because dyeing is a batch process, and colour is matched within a batch rather than across batches. Variation between lots is small enough to pass most quality standards and large enough to be visible when two pieces are placed side by side, which is all that matters commercially. Why lots cannot be combined for an order follows directly. A garment cut across two lots will show the difference at a seam, and a buyer receiving goods with mismatched panels will reject them, so an order for a given quantity has to be filled from a single lot or from lots matched deliberately. The quantity a customer can actually buy is therefore the quantity in the largest matching lot, not the total of the item code. Stock that is technically available and commercially not is the consequence for the records. A system reporting a substantial quantity of an item, spread across a dozen small lots, is reporting stock that cannot fill a single ordinary order, and the value attaching to it should reflect that.
Lot and Batch Identity
Lot identity is created at the process and has to survive everything that happens afterwards, which it frequently does not. Lot numbering through the process starts at dyeing, where the batch is assigned an identifier, and that identifier should travel with the fabric onto the roll ticket, into the system, and through every subsequent movement. Where the numbering is applied properly, any roll can be matched to its dye batch and to every other roll from it. Where lot identity is lost is predictable. Rolls re-ticketed after inspection without the lot being carried forward, fabric returned from a customer and put back into stock as a quantity of the item code, remnants consolidated onto a single ticket, and system entries made at item level because the lot field was optional are the usual mechanisms. Each one converts identified fabric into fabric that can only be matched by eye. Mixed lots in one location is the physical version of the same failure. Where rolls from several lots are stored together and the tickets are not read at the count, the location quantity can be established while the lot composition cannot, and the reported position is a total that means nothing commercially.
Counting to Lot Level
Counting to lot level is a different procedure from counting quantity and it has to be planned as one. Recording lot alongside quantity means the count sheets carry the lot field for every roll, the counters read it from the ticket on the roll rather than from the rack label, and rolls whose tickets are missing are handled as their own category rather than assigned to whatever lot the neighbouring rolls belong to. This takes longer per roll and the time has to be allowed for in the plan. Reconciling lot quantities to the system is where the finding emerges. The comparison is performed lot by lot rather than in total, and an item whose overall quantity agrees while its lot composition does not is a result a total-only count would have reported as clean. Those differences point at exactly the identity failures described above. Handling stock where lot identity is gone requires an honest convention agreed in advance. Fabric that cannot be matched to a lot is recorded as unidentified, quantified separately, and valued on the basis that it can only be sold as remnant or matched by eye, rather than being allocated to whichever lot makes the reconciliation balance.
What the Count Says About Lot Value
Counting by lot rather than by item code produces a quantity that means something commercially, and it also exposes where value has quietly gone. Quantity by shade lot is the primary output: how much saleable material exists in each matched lot, which is the quantity an order can actually be filled from. A total across lots is not a fillable quantity and should never be presented as one. Ageing of small residual lots is the second finding. Every cutting run leaves a remainder, and remainders accumulate as lots too small to fill an order and too specific to be sold as anything else. They are individually trivial and collectively substantial, and they age without moving. Third is the valuation consequence of orphan lots. A lot whose shade cannot be matched, whose quantity cannot fill a minimum order, or whose season has passed will realise a fraction of cost, and carrying it at full value on the strength of its item code overstates stock by the whole of the difference. The count is where these lots become visible, because the system records them as ordinary stock.
Preparing a Textile Count
Identify lots before the count begins, not during it. Every roll should carry a readable ticket showing the lot or batch, the shade reference, the width and the roll number, and rolls whose tickets have been lost need to be identified and set aside in advance rather than argued over while a team waits. A count that starts with unidentified rolls will either stop or record them as unallocated, and unallocated stock is worth whatever somebody eventually decides. Segregate residual and short lots while you are doing it. Remainders too small to fill a minimum order accumulate quietly and are worth a fraction of cost, and physically separating them at the count is what makes that visible in the closing figure rather than three years later. The same applies to lots whose shade cannot be matched to anything else in stock.
